Until you ask one simple question: What actually got better?

It happens when teams jump straight to the HOW and say, “Let’s build an agent for this…” without defining:

- Why does it matter?
- What does success look like?
So, they end up with overlapping solutions, low adoption, and no measurable outcomes. Just more stuff. Not value.
Here’s the shift:
Stop asking: “How many agents did we build?” Start asking: “What problem did we solve?”
Because success isn’t measured by the quantity of AI… It’s measured by what actually changed.
AI Sprawl thinking sounds like: “Let’s build an agent for onboarding.” No plan, no north star, just knee jerk reactive behavior.
AI Impact thinking spells it out: “New hires lose days hunting for answers—so we’ll cut time-to-productivity by 30%. That’s the Why and the What. Now we can use AI for the How: draft FAQs, summarize policies, and route questions to the right owner.”
If you can’t name the problem, you removed—or the outcome you improved—it’s not AI transformation. It’s AI sprawl.
